How to Compare Landed Cost for Goods Sourced from China

Why the cheapest listing can produce the wrong decision
A listing price is a starting point, not a delivered-cost quotation. Different offers may cover different packaging, domestic transport, service work or shipment arrangements. Comparing the headline numbers without those differences can reward an incomplete offer.
Build a cost sheet with explicit assumptions
Use one currency and a stated exchange-rate assumption. Record goods cost, sample charges, packaging, domestic transport, sourcing or coordination fees, inspection or testing if agreed, international freight, insurance if selected, destination handling and applicable import duties and taxes. Mark unknown amounts as unconfirmed rather than zero.
For each line, identify who quoted it, the quote date, validity and what could change it. Freight may depend on final packed dimensions and weight. A preliminary carton estimate can be useful for planning, but should not be represented as a final shipment measurement.
Separate known costs from scenarios
Create a base scenario and a higher-cost scenario for uncertain inputs. For example, compare an initial order with and without additional sample work, or test the effect of different freight estimates. These are planning assumptions, not predictions of tariff or currency movements.
Check the commercial term and importer responsibilities
Ask what the quoted trade term includes, who arranges each transport leg and who is responsible for import formalities. Do not infer importer-of-record status from a phrase such as door-to-door shipping. Confirm the actual parties and documents with the appropriate logistics and customs professionals.
Compare saleable units, not just ordered units
A per-unit estimate can be misleading if it ignores sample consumption, expected damage allowances or non-saleable packaging configurations. Use clearly stated business assumptions and distinguish them from supplier commitments. Avoid claiming that an estimate guarantees the final margin.
A useful quote request
Send the exact variant, quantity, packing needs, destination and required delivery window. Request an itemized offer with exclusions. Before committing, reconcile the final specification and shipment measurements with the approved quote. A later website estimate does not override an accepted order or mandatory consumer rights.
